AI Agent vs Chatbot: What's the Difference for Business?

A chatbot answers questions. An AI agent plans steps and uses tools to finish a task. See the difference, real examples, and how to start agentic workflows.

A chatbot talks. It answers questions and hands the work back to you. An AI agent acts. It takes a goal, plans the steps, uses tools like your email or order system, and checks its own progress until the task is done.

That is the core of AI agent vs chatbot. Below I explain each one, show where agentic workflows help a business, and cover the risks.

What a chatbot does

A chatbot is software you chat with. Older ones followed fixed scripts: press 1 for billing, press 2 for delivery. Newer ones run on large language models (LLMs), the AI behind tools like ChatGPT, so they understand normal sentences.

Even a smart chatbot mostly does one thing: you ask, it replies. If you ask a courier's chatbot, "Where is my parcel?", it might show the tracking status. If the parcel is lost, you still have to file the claim yourself.

Chatbots are good for:

  • FAQs and opening hours.
  • Explaining a policy or product.
  • Collecting basic details before passing you to a human.

What an AI agent does

An AI agent is an LLM that can decide its next step, use tools, and keep going until a goal is met. "Tools" here means any system the agent is allowed to use: a calendar, a database, a payment system, a web browser.

Anthropic gives a clear definition in Building effective agents. A workflow runs the model through steps a developer laid out in code. An agent lets the model direct its own process and decide which tools to use.

Same parcel example, with an agent:

  1. It reads the customer's message and finds the order.
  2. It checks the courier's tracking system.
  3. It sees the parcel has not moved for a week.
  4. It opens a lost-parcel claim with the courier.
  5. It drafts a reply to the customer and a refund request for a staff member to approve.

The customer gets a solution, not just information.

AI agent vs chatbot: side by side

Chatbot AI agent
Main job Answer questions Complete tasks
Steps One reply per message Many steps, chosen as it goes
Uses other systems? Rarely, read-only Yes, can read and write
Who finishes the work? You The agent, with human sign-off where needed
Risk if wrong A bad answer A bad action, e.g. wrong refund

A simple test: if it can only tell you something, it is a chatbot. If it can change something in another system, it is closer to an agent.

Agentic workflows in business

"Agentic workflow" is a loose term for a business process where AI agents do some of the steps. In practice, most good setups mix fixed steps with a few points where the AI decides.

Some realistic examples:

  • Accounts payable. An agent reads supplier invoices from email, matches them to purchase orders, and flags mismatches for the finance team.
  • Logistics. For a Penang freight forwarder, an agent could check shipment status across carriers each morning and draft delay notices for customers.
  • IT helpdesk. An agent resets a password after checking identity, or gathers logs before passing a ticket to an engineer.
  • Sales admin. After a meeting, an agent updates the CRM and drafts the follow-up email for the salesperson to send.

Notice the pattern. The agent does the tedious gathering and drafting. A person approves anything that costs money, goes to a customer, or can't be undone.

Watch out for "agent washing"

Many products are now called agents when they are really chatbots. In June 2025, Gartner warned about this "agent washing". It estimated only about 130 of the thousands of agentic AI vendors offer real agentic features.

Gartner also predicted over 40% of agentic AI projects will be cancelled by the end of 2027, because of rising costs, unclear value and weak risk controls.

My take: that is not a reason to avoid agents. It is a reason to start small and measure.

Risks to plan for

  • Wrong actions. An agent that misreads a request can send the wrong email or issue the wrong refund. Use approval steps for anything important.
  • Too much access. Give each agent only the permissions it needs, like you would a new staff member.
  • Prompt injection. This is when hidden instructions in an email or web page trick the AI into doing something else. It is the top risk on the OWASP Top 10 for LLM applications. More in AI and cybersecurity.
  • Personal data. Agents often touch customer records. Under Malaysia's PDPA, you are still responsible for how that data is used and protected.
  • Cost. Agents make many model calls per task. Track cost per task from day one.

How to start

  1. Pick one boring, high-volume task with clear rules and a clear "done", such as invoice matching.
  2. Write down the steps a person follows today. Many will be fixed steps that don't need an agent at all.
  3. Use AI only where judgement is needed, such as reading messy emails.
  4. Keep a human in the loop at first. Let the agent draft; let people approve.
  5. Measure time saved, error rate and cost. Expand only if the numbers hold up.

Conclusion

The AI agent vs chatbot difference is simple: chatbots answer, agents act. Agents can take real work off your team's plate, but they need tight permissions, human approval for risky steps, and honest measurement. Start with one task, prove it, then grow.

Quick answers

Is ChatGPT a chatbot or an AI agent?

The basic chat is a chatbot. When it is given tools, such as browsing the web or running code, and decides its own steps, it behaves more like an agent.

Do AI agents replace staff?

Today they mostly take over repetitive steps like gathering data and drafting. People still make decisions and handle exceptions, and they should approve risky actions.

Are AI agents safe to connect to company systems?

They can be, with limited permissions, logging, and human approval for important actions. Treat an agent like a new hire on probation.

What is an agentic workflow?

A business process where some steps are done by AI agents that decide what to do next, usually mixed with fixed steps and human checks.
